Built With Squad: An Entire Creative Coding Project Delivered by an AI Team
Meet the team that built Mr. Pumpkin—an animated 2D projection-mapping application. Every feature, every test, every architectural decision was delivered by a specialized AI team orchestrated through Brady Gaster's Squad agentic coding platform.

What Is Mr. Pumpkin?
Before we talk about how this project came to be, let’s talk about what it is.
Mr. Pumpkin is an animated 2D pumpkin face—complete with expressive eyes, eyebrows, mouth, and nose—designed for projection mapping onto physical foam pumpkins. Control it over TCP or WebSocket commands. Record sequences of animations. Chain recordings together. Build complex narratives with a single command: blink, wink, gaze, surprise, anger, fear, sleep.
It’s a creative coding project: something that exists at the intersection of graphics, animation, backend infrastructure, and real-time interaction.
And here’s what makes it remarkable: this entire application was built by an AI team, working in parallel, with persistent memory, architectural review gates, and zero human commits to the codebase.
Introducing Squad: The Agentic Coding Platform
Brady Gaster created Squad—a platform for orchestrating specialized AI agents that work as a cohesive team. Instead of a single general-purpose AI trying to handle every task, Squad empowers you to compose a roster of specialists, each with a clear role, architectural authority, and decision-making autonomy.
For Mr. Pumpkin, we built a team using characters from Arcane:
The Squad Team Cast
🏗️ Jinx — Lead
Architect, decision-maker, code reviewer
Jinx owns project vision and architectural decisions. When design questions arise—”Should eyebrow offsets be stored in state or computed at render time?” or “How do we handle nested recording playback?”—Jinx makes the call, documents it, and ensures consistency across the codebase.
What Jinx delivered:
- Core architectural decisions (projection mapping constraints, expression-to-animation mapping, nested playback stack design)
- Design review gates on 15+ features
- Integration architecture for eyebrow control, mouth speech visemes, and multi-stage recording chaining
- Decision log for future maintainers
⚛️ Ekko — Graphics Dev
2D rendering, facial expressions, animations
Ekko builds the visual experience. She owns the graphics pipeline, transforms architectural constraints into rendered pixels, and innovates within the projection-mapping color space (pure black and pure white, 21:1 contrast).
What Ekko delivered:
- Projection-safe graphics refactor (6+ expressions with binary-contrast rendering)
- Eyebrow tilt and offset geometry
- Mouth shape primitives for five viseme states (closed, open, wide, rounded, neutral)
- Nose twitch and scrunch animations
- Blink and wink state machines with eye transition logic
🔧 Vi — Backend Dev
TCP/WebSocket servers, command routing, timeline playback
Vi builds the infrastructure that makes Mr. Pumpkin controllable. She owns the socket servers (TCP on port 5000, WebSocket on port 5001), command parsing, state transitions, and the timeline playback engine that chains recordings together.
What Vi delivered:
- Socket server architecture with dual-protocol support
- Command router with 50+ distinct commands
- Recording timeline format and playback engine
- Nested recording support with stack-based state management
- File-based recording storage and validation
🧪 Mylo — Tester
Test suite design, integration tests, dual-protocol validation
Mylo writes the test suite that ensures quality. She doesn’t just check “does it work?” — she validates specificity: exact pixel colors, contrast ratios, edge cases, expression state transitions, TCP/WebSocket parity, and recording fidelity.
What Mylo delivered:
- 543 automated tests covering all domains
- 6 test classes for projection-mapping validation
- Integration tests for command routing
- Recording capture and playback tests (including nested recording stack validation)
- Dual-protocol (TCP/WebSocket) command parity tests
📋 Scribe — Memory & Logging
Decision ledger, session logs, institutional memory
Scribe maintains the project’s institutional memory. Every architectural decision, every issue triage, every pattern discovered gets documented in persistent decision logs. This ensures that future work builds on past learning, not past mistakes.
What Scribe delivered:
- Decision ledger for architecture, testing patterns, and CI/CD migrations
- Issue triage summaries with design notes
- Pattern documentation (expression-driven state with orthogonal overrides, stack-based nested playback, Capture-Animate-Restore animation pattern)
- Release notes synchronization
🔄 Ralph — Work Monitor
Issue triage, backlog tracking, dependency routing
Ralph manages the work queue. She triages incoming issues, routes them to the right specialist, and tracks dependencies. When work is blocked, Ralph identifies the bottleneck and escalates for decision.
What Ralph delivered:
- Issue #4–#59 triage summaries with effort estimation
- Work routing matrices (graphics → Ekko, backend → Vi, testing → Mylo)
- P1/P2 priority assessment with blocking analysis
- Decision escalation protocols
How Squad Enabled This
1. Parallel Fan-Out
Without Squad, you’d describe a feature to a single AI. It would consider your request, generate a response, and you’d say “actually, we need three things.” Then you’d repeat the cycle.
Squad works differently. When we said “implement eyebrow controls,” it simultaneously:
- Vi → Add
eyebrow_raisecommand to the router - Ekko → Design eyebrow geometry and render logic
- Mylo → Write tests for eyebrow state transitions
All three working in parallel. All three checking in with Jinx for architectural approval. When Ekko’s geometry revealed a constraint (eyebrows can’t overlap eyes), Jinx updated the architecture, and Vi immediately had the new rule to implement.
2. Reviewer Gates
Every architectural decision goes through Jinx. This isn’t bureaucracy—it’s insurance. When Vi proposed auto-update logic, Jinx reviewed it against the projection-mapping constraints and said “this works, but here’s how to handle service restart without breaking the visual state machine.”
That gate prevented a class of bugs that only appears in production.
3. Persistent Memory
Each Squad member has a persistent .squad/agents/<name>/history.md file. Months later, when a new feature intersects with old learning, the relevant agent already knows the pattern.
Ekko didn’t re-invent eyebrow geometry when mouth visemes arrived—she applied the same Capture-Animate-Restore pattern that worked for eyebrows. Vi didn’t redesign the command router for each new feature—she extended the existing pattern.
This is institutional learning captured in code.
4. Drop-Box Decisions
Some decisions are architectural and require Jinx’s authority. Others are tactical and need speed. Squad lets each team member own their domain.
When Mylo discovered that test specificity (checking exact pixel values) caught subtle color drift, she didn’t escalate—she refactored the test suite. When Vi realized the recording timeline schema had a docs-vs-code inconsistency, she fixed it and updated the decision log.
Empowered specialists move faster than centralized gatekeeping.
What This Means in Practice
Here’s a concrete example: Issue #59, Mouth Speech Control Architecture
Jinx decided: orthogonal state machine, separate mouth_viseme variable, expression-driven fallback. That’s architectural.
Vi implemented: five new socket commands, timeline recording support, state machine logic. That’s 3–4 hours of backend work.
Ekko implemented: viseme geometry (closed = thin line, open = ellipse, rounded = circle), render-time shape selection, projection-safe white lines. That’s 2–3 hours of graphics work.
Mylo wrote: 15–20 tests covering all combinations (each viseme with each expression, transitions, edge cases). That’s 4–5 hours of test work.
Without Squad’s parallel execution, this would have been sequential:
- Jinx decides → Vi implements → Ekko refactors graphics → Mylo tests → someone finds a bug → back to Vi → …
Instead, all four worked in parallel. Jinx reviewed architecture in 30 minutes. Everyone else had clear boundaries. Code integrated in 2 days.
The Result: 543 Tests, Zero Human Commits
Mr. Pumpkin shipped with:
✅ 543 automated tests across all domains
✅ 50+ implemented commands with full TCP/WebSocket parity
✅ Six expression states with projection-mapping validation
✅ Nested recording playback with stack-based state management
✅ Full documentation spanning architecture, client examples, timeline schema, and user guides
✅ CI/CD workflows configured for automated releases
✅ Zero human commits — every line of code came from Squad agents working autonomously
This is not a proof-of-concept. This is a complete, tested, documented open-source project.
Why This Matters
The software industry has a problem: complexity grows faster than productivity. You can hire brilliant humans, but they hit context limits, communication overhead, and fatigue. You can hire more humans, but coordination costs explode.
Squad solves this differently. Instead of scaling horizontally (more humans, more meetings), it scales vertically. Specialized agents, persistent memory, parallel execution, clear authority boundaries.
What took this team weeks in a traditional setup—multiple back-and-forth cycles, integration problems, documentation lag—happened in days with Squad:
